Internal communications advisory

The communication isn't where the work starts. The decision is.

I help communications and people leaders turn consequential business decisions into coordinated execution. We examine the decision, how it will be governed, what behavior must change, how alignment will cascade through the organization, and what employees are telling us along the way. Start with fractional leadership, a focused listening sprint, or a diagnostic. We build what the evidence says the organization needs.

Senior leadership when you need capacity. Clear insights when you need direction.

Choose the starting point that fits the problem. Both offers connect employee experience, employee communications, and leadership action.

Fractional Head of Employee Communications

Give leaders a senior partner to set priorities, counsel executives, and carry critical communications through execution.

30-day initial engagement, then month-to-month

Explore fractional support

Employee Listening & Insights Sprint

Turn feedback you already have into a clear view of what matters, what leaders need to decide, and what happens next.

Three to four weeks, fixed scope

Explore the listening sprint

The business is moving. Your communications leadership needs to keep pace.

A leadership gap, integration, or transformation can put more demand on the team than it can carry. You get senior employee communications leadership with a defined mandate and capacity, without adding a full-time role.

Heather works alongside your people and communications leaders to align decisions, prepare executives and managers, and build the cadence the organization needs. The scope can span employee experience, employee listening, transformation and change, M&A integration, executive counsel, manager enablement, and employer brand.

01 | Advisory

A senior sounding board

For a team that can execute and needs experienced counsel.

  • Leadership counsel and decision preparation
  • Communication priorities and plan review
  • Message review and employee insight interpretation

Your internal team owns production and rollout.

02 | Fractional

Leadership plus delivery

For a team that needs someone to own agreed priorities and produce key work.

  • A communication roadmap and weekly working cadence
  • Executive messaging and manager preparation
  • Delivery of selected change or listening priorities

Heather leads a defined workstream within agreed capacity.

03 | Embedded

Closer support through change

For a transition or integration that needs more sustained senior involvement.

  • Participation in agreed leadership and project meetings
  • Coordination across executives, HR, and communications
  • Governance, delivery, and capability transfer

A part-time mandate with clear decision rights and coverage.

Start with 30 days.

Agree the mandate, priorities, deliverables, meeting cadence, and capacity before work begins. The first month establishes a baseline, advances the highest-priority work, and ends with a progress review and recommendation for what comes next.

Continue only while the fit holds.

Continue month-to-month, adjust the scope, or conclude with a handoff. Monthly fees reflect the agreed work and capacity. Renewal and notice terms are set out in the proposal. Always-on coverage and a full production team are outside this offer.

You have employee feedback. Now you need a clear response.

Survey results, pulse data, comments, and listening notes often sit in separate places. In a three- to four-week project, Heather turns existing feedback into an evidence-based view of what employees are experiencing and a practical roadmap for leadership action.

What you leave with

  • An insights brief with themes, supporting evidence, and data limitations
  • Leadership recommendations and decisions to resolve
  • Communication priorities for executives and managers
  • A 30/60/90-day action roadmap with proposed owners, milestones, and measures
  • An executive readout and a draft employee close-the-loop message

What the work looks like

  1. Week one: Align on the business questions, review the data, and confirm usable evidence.
  2. Week two: Synthesize themes, differences, and gaps. Separate findings from hypotheses.
  3. Week three: Test interpretations with your sponsor and develop recommendations and priorities.
  4. Week four, when needed: Facilitate the executive readout, refine the roadmap, and hand off the work.

Built around the data you already have.

Survey exports, open-text comments, pulse results, and existing listening or exit-interview summaries can inform the sprint. We agree the sources, volume, segments, and deliverables before kickoff. Timing starts once usable data and sponsor access are available.

Analysis uses de-identified data and agreed reporting thresholds. Small groups and identifiable comments are protected. Evidence gaps are explicit. New survey administration, fresh employee interviews, advanced statistical modeling, and ongoing implementation are separately scoped.

The sprint stands alone. Your team can carry the roadmap forward, or we can discuss further support. A fixed project fee is confirmed after a short review of the data and scope.

You can see the symptoms. The breakdown usually started upstream.

01

M&A or organizational integration

The announcement landed. Now leaders, managers, and employees are receiving different answers. The integration needs a communication architecture that can carry uncertainty, labor-sensitive requirements, and decisions that will keep changing.

02

Trust has dropped during transformation

More content will not repair a credibility problem. Leaders need an honest cadence, commitments need owners, and employees need to see the organization close the loop.

03

The IC function cannot carry the demand

Requests arrive from everywhere, priorities shift by influence, and the team is measured on output. The function needs governance, decision rights, a channel model, manager enablement, and a measurement baseline.

04

A critical change cannot fail at the manager handoff

Managers need context, boundaries, likely questions, and a clear route for answers before the employee conversation begins.

Start with a focused diagnostic. Build what the evidence says the organization needs.

01 | Fixed scope

Diagnostic

Typical duration: Two to three weeks

A fast, evidence-based view of the decision, governance, behavior, cascade, and employee response, showing what is breaking, what is at risk, and what needs attention first.

  • Executive and team interviews
  • Plan, channel, and message review
  • Stakeholder and handoff map
  • Risk and readiness assessment
  • Priorities and executive readout
02 | Defined by evidence

Foundation build

Typical duration: Six to 10 weeks

We build the infrastructure the situation requires, from integration governance and manager cascades to a complete IC operating model.

  • Governance and decision rights
  • Leader and manager cascade
  • Audience and handoff architecture
  • Editorial and channel cadence
  • Commitment and measurement system
03 | Optional

Implementation and advisory

30-day initial engagement, then month-to-month

I stay close while the system meets real work, then transfer the capability to the internal team.

  • Rollout support
  • Executive advice
  • Manager preparation
  • Measurement and adaptation
  • Capability transfer

Clearer decisions. Stronger execution. Fewer commitments lost between leadership intent and organizational reality.

Leaders know what they own.Decisions, open questions, and the next communication are visible.
Managers are prepared earlier.Context and boundaries arrive before employees start asking questions.
Teams can prioritize demand.Decision rights replace influence and instinct as the operating model.
Commitments close.Owners, dates, feedback, and follow-up are built into the system.
Measurement informs action.Clarity, confidence, and behavior matter alongside reach.
Capability stays inside. The internal team receives the methods and tools needed to continue.

Built inside the decisions, tested through execution.

EMBEDDED IN HR LEADERSHIP

The system matters because people have to carry it.

Access matters

Useful counsel requires access to the decision, its context, and the people accountable for carrying it.

Candor matters

We name uncertainty, constraints, and what the evidence actually shows before producing more content.

We build together

The people who will own the system help shape it, making the work more accurate now and more durable later.

Evidence changes the work

Measurement is there to improve the next decision, so the plan must adapt when employee response or operating reality changes.

The tools make the thinking visible. Judgment still leads.

The Cascade Tool Suite and Signal Suite encode parts of the systems I use to address recurring internal communications breakdowns, including manager preparation, prioritization, audience load, and measurement. They may support an engagement when they fit the problem, but they never substitute for context.

Trusted when the message is difficult and the stakes are real.

Senior advisory works best when there is access, sponsorship, and something real to change.

Strong fit

  • The problem has enterprise impact and executive sponsorship.
  • The internal team needs senior capacity, a clear system, or both.
  • Leaders are willing to name uncertainty and close commitments.
  • The organization wants capability transfer, not permanent dependence.

Probably not the right fit

  • Writing support without access to decisions or context.
  • A preselected solution that cannot change when the evidence says it should.
  • A need for a large execution agency or always-on production team.

Start with the situation, not a package

Tell me what is changing, where execution is breaking, and what cannot fail.

We will identify the right starting point, then agree the scope, fee, and first milestone. That may be fractional leadership, a listening sprint, or a focused diagnostic.
